I learn it from a book

Manuel, the hapless and put-upon waiter at Fawlty Towers, was diligent in learning English, despite the terrible line-management skills of Basil Fawlty.  As well as practising in the real world, he is learning from a book. Crude racial stereotypes aside, this is a useful reminder that books can only take us so far.  And the same is true of Working Collaboratively.  To speak collaboration like a native takes real-world experience.  You need the courage to practise out loud.

The map is not the territory

The other thing about learning from a book is that you'll get stories, tips, frameworks and tools, but when you begin to use them you won't necessarily get the expected results.  Not in conversation with someone whose mother tongue you are struggling with, and not when you are exploring collaboration.

Because the phrase book is not the language and the map is not the territory.

Working collaboratively: a health warning

So if you do get hold of a copy of Working Collaboratively (and readers of this blog get 15% off with code PWP15) and begin to apply some of the advice: expect the unexpected.

There's an inherent difficulty in 'taught' or 'told' learning, which doesn't occur in quite the same way in more freeform 'learner led' approaches like action learning or coaching.  When you put together a training course or write a book, you need to give it a narrative structure that's satisfying.  You need to follow a thread, rather than jumping around the way reality does.  Even now, none of the examples I feature in the book would feel they have completed their work or fully cracked how to collaborate.

That applies especially to the newest ones: Sustainable Shipping Initiative or the various collaborators experimenting with catchment level working in England.

Yours will be unique

So don't feel you've done it wrong if your pattern isn't the same, or the journey doesn't seem as smooth, with as clear a narrative arc as some of those described in the book.

And when you've accumulated a bit of hindsight, share it with others: what worked, for you? What got in the way?  Which of the tools or frameworks helped you and which make no sense, now you look back at what you've achieved?

Water wise: different priorities need different targeted engagement

For Diageo, the drinks company, agricultural suppliers typically represent more than 90% of its water footprint, so of course it's vital that the company’s water strategy looks beyond its own four walls to consider sustainable water management and risks in the supply chain. By contrast, what matters most for Unilever in tackling its global water footprint is reducing consumers’ water use when they are doing laundry, showering and washing their hair, particularly in countries where water is scarce.

What your facilitator will ask!

So you've decided that the meeting or workshop you have in mind needs an independent, professional facilitator.  You call them up and guess what? They start asking all these awkward questions.  What's that about?

Facilitators don't just turn up and facilitate

Facilitated meetings are increasingly popular, and many teams and project groups understand the benefits of having their workshop facilitated. More and more organisations are also wanting to have meaningful, productive conversations with stakeholders, perhaps even deciding things together and collaborating.  Facilitated workshops can be a great way of moving this kind of thing forward. But facilitators don't just turn up and facilitate. So what are the key things a facilitator will want to know, when they're trying to understand the system, before the big day itself?

Start with the ends

Your facilitator will always begin with the purpose or objectives - why is the meeting being held? What do you want to be different, after the meeting? This could be a difference in the information that people have (content), new agreements or decisions (process), or it could be that what is needed is a shift in the way people see each other (relationships) - or some of each of these things.

Context and history

Once the facilitator is confident that you are clear about the purpose (and this could take some time - the facilitator should persist!), then the facilitator will want to understand the context, and the people.

Context includes the internal context - what has you organisation done up to now, what other processes or history have led up to this workshop? It also includes the external context - what in the outside world is going to have an impact on the people in the room and the topic they are working on?

Who's coming?

Often, the one thing that has been fixed before the facilitator gets a look in is the people who have been invited. But are they the right people to achieve the objectives? Have some important oilers or spoilers, information holders or information needers been left out? And do they understand clearly what the objectives of the meeting are?

Getting the right people in the room (and making arrangements to involve people who need to take part, but can't actually be there on the day) is just part of it. What do the people need to know, in order to play an effective part in the meeting? And how far ahead does this information need to be circulated? Apart from passively receiving information, what information, views or suggestions can be gathered from participants before the meeting, to get people thinking in advance and save time for interaction and creative discussion on the day? What questions can be gathered (and answered) in advance?

What do the participants want out of the meeting? If this is very different to what the client or sponsor wants, then this gap of expectations needs to be positively managed.

When and where?

Apart from the invitation list, the other things which are usually fixed before the facilitator is brought in, and which they may challenge, with justification, are the date and the venue.

The date needs to be far enough away to ensure that participants get adequate notice, and the facilitator, client team and participants get adequate preparation time.

The venue needs to be suitable for the event - and for a facilitated meeting, traditional conference venues may not be. Inflexible room layout, a ban on blu-tack, rigid refreshment times - all of these make a venue hard to use, however handy it may be for the golf course.  There's more on venues here.

Workshop design

Sometimes, of course, the date, venue and participant list are unchangeable, whatever the facilitator would like, and have to be taken as fixed points to be designed around. So what about the overall meeting design? The facilitator will want to understand any 'inputs' to the meeting, and where they have come from. They'll want to talk about the kind of atmosphere which will be most helpful, and about any fixed points in the agenda (like a speech by the Chief Exec), and how these can be used most positively.

A design for the meeting will be produced, and circulated to key people (the client, maybe a selection of participants), and amended in light of their comments. But the facilitator will always want to retain some flexibility, to respond to what happens 'in the room'.

What next?

And after the meeting? The 'after' should be well planned too - what kind of report or record is needed, and will there be different reports for different groups of people? This will have an impact on the way the meeting is recorded as it goes along - e.g. on flip chart paper, on display for all to see and for people to correct at the time. If there are specific 'products' from the meeting (agreements, action points, priorities, principles or statements of some kind, options or proposals), what is going to happen to them next?

And how will the client, facilitator and participants give and receive feedback about how the process worked?

All these things will need to be thought about early on - clients should expect their facilitators to ask about them all - and to help them work out the answers!

Challenging conversations

So to sum up, the facilitator will potentially challenge the client team about:

• Objectives • Context • Participants • Space • On-the-day process • Follow-up process

The neutral facilitator

So often, in our field, we find ourselves straddling roles:  playing the facilitator role in a meeting when we (or the organisation we work for) has a preferred type of outcome in mind. A professional independent facilitator shouldn't have this problem: if your ability to stay out of the content is at risk because of strong personal opinions about the topic, then you don't take the job.

But if your organisation has, for example, an environmental or sustainability mission, then you may need to ensure that this mission is reflected in the group's conversation.  Or if you are the sustainability lead in your organisation, you may want to ensure that colleagues challenge each other enough on environmental limits, ethics and social justice during internal workshops.

I have been spending a lot of time recently training people from organisations which clearly have an agenda, and yet where it definitely makes sense for staff to have good facilitation skills.  The question of how to manage this 'agenda' dilemma has come up.

A lot of the reflection is on how they know when it would be appropriate or not for them to facilitate, what they do if they notice their own agenda coming to the fore and interfering with their facilitator role, and how to manage this tension in preparation and in the moment.

What are your options?

Don’t facilitate the meeting. Explain your conflict of interest and ask the meeting’s convenor, host or planning group to find an alternative facilitator.

Ask someone else to attend the meeting as a participant, who you know will ensure that your own interests are represented.  For example, a colleague or someone from a similar organisation which shares your interests.  This is a particularly useful strategy if it's important that someone champions being ambitious about strong sustainability.

Step out of role.  If the conversation unexpectedly begins to cover topics in which you have an interest, tell the group that this has happened and ask their permission to temporarily step ‘out of role’ as facilitator. Have your say, and then clearly step back into role.

Flag the role conflict and ask the group to help you stay independent.  Tell the group that your intention is to be a neutral facilitator, and that you positively welcome them flagging it up if they think you are not behaving in a neutral way.

What place knowledge?

Another kind of neutrality relates to knowledge of the topic under discussion.  Facilitators often maintain that knowledge of the topic under discussion is not necessary, and I'd agree with that - with some caveats (see below).

Sometimes experts take on the facilitator role for reasons which seem obscure and probably stem from misunderstanding of facilitation skills and practices in the client's and expert's mind.  (A senior Judge of my acquaintance was once asked to 'facilitate' a workshop session on his area of expertise. I was astounded! He is very expert and experienced: why would you ask him to put his specialist knowledge away and play the 'servant'. A waste of his skills. I can only imagine that the event organisers did not know what facilitators do, and used the word as a fashionable alternative to 'lead'.)

And sometimes clients opt for a facilitator who does have experience or knowledge of the topic, because they imagine this will make the person a better facilitator.

And I think they could be right!

When knowledge helps

There are a few, limited ways in which knowledge can help your facilitation, in my experience.

  • Jargon and acronyms - If you are the only person in the room who doesn't know the technical language, and you need to have it explained to you, this can slow things down and irritate the group.  If you are also acting as a scribe, then spelling things wrongly can undermine the trust the group has in you.   Ask for a glossary as part of your briefing!
  • Stick to the point - it can be hard to tell whether someone is wandering off from the aims of the discussion, if you don't know the subject.  Is it irrelevant to talk about interference with sonar when discussing the environmental impact of wind turbines? (*)  When discussing low-income customers, will discussing local currencies be time well spent? (#)
  • Digging deeper - the flip side of not recognising whether someone is 'on topic' or not, is failure to spot important distinctions.  If one participant talks about biofuels and the other about bioenergy, is this just a pleasant variety of words to avoid boredom, or a crucial distinction worth exploring?  If you know a bit about the field, your guess is more likely to be a good one.

Caution!  I do not intend to imply that you can assume your knowledge is sufficient to make these judgements on behalf of the group.  If you think something may be off the point, you'd still want to check this out with the group because this is their decision.  Knowing a bit helps you to make better guesses.

Looking for work?

Well done for finding this page!  You have already shown tenacity, imagination and great googling skills. This practice doesn't offer work experience, apprenticeships or internships.  We're not hiring at the moment. You need to find a slightly bigger organisation for that sort of thing.

  • Use your contacts - people you met while studying, both students and staff. Let them know what kind of work you are looking for and what you can offer.
  • Join a relevant professional body and network like crazy: for environmentalists, IEMA is great.   • Linked-In is good too - look for active discussion groups related to your interests and location.

If you can afford it, look for volunteering or internship opportunities with organisations relevant to the kind of work you are interested in.

The field of change for sustainable development is one I have found exciting, challenging and satisfying. I hope you find a place here too.

Reflecting on a change that happened

Here's a nice exercise you can try, to help people base their thinking about organisational change on real evidence. Running workshop sessions on organisational change is a core part of my contribution to the various programmes run by the Cambridge Programme for Sustainability Leadership.  This week, a group of people from one multi-national organisation met in Cambridge to further their own learning on sustainability and organisational responses to it.  My brief was to introduce them to a little theory on organisational change, and help them apply it to their own situation.

Theory is all very well - I love a good model or framework.  But sometimes people struggle to make the links to their experience, or they use descriptive models as if they were instructions.

This exercise gave them time to consider their direct experience of organisational change before the theory was introduced, so that they had rich evidence to draw on when engaging critically with the theory.

Step one - a change that happened

At tables, I asked them to identify a change that has happened in their organisation, of the same scale and significance as they think is needed in relation to sustainable development.  All of the tables looked at some variation of the organisation's response to dramatically changing market conditions (engaging with a different customer base, redundancies).

Step Two - four sets of questions

I then asked the groups to discuss how this change really happened (not how the organisation's change policy manual said it should have happened).  I offered four sets of questions:

  • First inklings e.g. How did you know the change was coming? How did it begin? What happened before that? What happened after that? What changed first?
  •  People e.g. Who were the main characters who helped the change to happen? Who tried to stop it happening? Who was enthusiastic? Who was cynical? Who was worried?
  •  Momentum and confirmation e.g. What happened that provided confirmation that this change really is going to happen, that it’s not just talk? How was momentum maintained? What happened to win over the people who were unhappy?
  • Completion and continuation e.g. Is the change complete, or are things still changing?  How will (did) you know the change is complete?

Step Three - debrief

Discussions at tables went on for about 20 minutes, and then we debriefed in plenary.

I invited people to share surprises.  Some of the surprises included the most senior person in the room realising that decisions made in leadership team meetings were seen as significant and directly influenced the way people did things - before the exercise, he had assumed that people didn't take much notice.

I also invited people to identify the things that confirmed that 'they really mean it', which seems to me to be a key tipping point in change for sustainability.  Some of the evidence that people used to assess whether 'they really mean it' was interesting: the legal department drafting a new type of standard contract to reflect a new type of customer base; different kinds of people being invited to client engagement events.  These 'artifacts' seemed significant and were ways in which the change became formalised and echoed in multiple places.

After the evidence, the theory

When I then introduced Schein's three levels of culture - still one of my favourite bits of organisational theory - the group could really see how this related to change.

Leadership teams for collaboration

"Who will make sure it doesn't fall over?"

This was a question posed by someone in a workshop I facilitated, which brought together stakeholders (potential collaborators) who shared an interest in a water catchment.

It was a good question. In a collaboration, where equality between organisations is a value - and the pragmatic as well as philosophical truth is that everyone is only involved because they choose to be - what constitutes leadership? How do you avoid no-one taking responsibility because everyone is sharing responsibility?

If the collaboration stops moving forwards, like a bicycle it will be in danger of falling over.  Who will step forward to right it again, give it a push and help it regain momentum?

Luxurious reading time

I've been doing some reading, in preparating for writing a slim volume on collaboration for the lovely people over at DōSustainability. (Update: published July 2013.) It's been rather lovely to browse the internet, following my nose from reference to reference.  I found some great academic papers, including "Collaborative Governance in Theory and Practice" by Chris Ansell and Alison Gash.  This paper is based on a review of 137 case studies, and draws out what the authors call 'critical variables' which influence the success of attempts at collaborative governance.

It's worth just pausing to notice that this paper focuses on 'collaborative governance', which you could characterise as when stakeholders come together to make decisions about what some other organisation is going to do (e.g. agree a management plan for a nature reserve ), to contrast it with other kinds of collaboration where the stakeholders who choose to collaborate are making decisions about what they themselves will do, to further the common or complementary aims of the collaboration (e.g. the emerging work of Tasting the Future).

Leadership as a critical variable

Ansell and Gash identify leadership as one of these critical variables.  They say:

"Although 'unassisted' negotiations are sometimes possible, the literature overwhelmingly finds that facilitative leadership is important for bringing stakeholders together and getting them to engage each other in a collaborative spirit."

What kind of person can provide this facilitative leadership?  Do they have to be disinterested, in the manner of an agenda-neutral facilitator?  Or do they have to be a figure with credibility and power within the system, to provide a sense of agency to the collaboration?

Interestingly, Ansell and Gash think both are needed, depending on whether power is distributed relatively equally or relatively unequally among the potential collaborators.  It's worth quoting at some length here:

"Where conflict is high and trust is low, but power distribution is relatively equal and stakeholders have an incentive to participate, then collaborative governance can successfully proceed by relying on the services of an honest broker that the respective stakeholders accept and trust."

This honest broker will pay attention to process and remain 'above the fray' - a facilitator or mediator.

"Where power distribution is more asymmetric or incentives to participate are weak or asymmetric, then collaborative governance is more likely to succeed if there is a strong "organic" leader who commands the respect and trust of the various stakeholders at the outset of the process."

An organic leader emerges from among the stakeholders, and my reading of the paper suggests that their strength may come from the power and credibility of their organisation as well as personal qualities like technical knowledge, charisma and so on.

While you can buy in a neutral facilitator (if you have the resource to do so), you cannot invent a trusted, powerful 'organic' leader if they are not already in the system. Ansell and Gash note "an implication of this contingency is that the possibility for effective collaboration may be seriously constrained by a lack of leadership."

Policy framework for collaboration

I'm also interested in this right now, because of my involvement in the piloting of the Catchment Based Approach.  I have been supporting people both as a facilitator (honest broker) and by building the capacity of staff at the Environment Agency to work collaboratively and 'host' or 'lead' collaborative work in some of the pilot catchments.  The former role has been mainly with Dialogue by Design, and latter with InterAct Networks.

One of the things that has been explored in these pilots, is what the differences are when the collaboration is hosted by the Environment Agency, and when it is hosted by another organisation, as in for example Your Tidal Thames or the Brent Catchment Partnership.

There was a well-attended conference on February 14th, where preliminary results were shared and Defra officials talked about what may happen next. The policy framework which Defra is due to set out in the Spring of 2013 will have important implications for where the facilitative leadership comes from.

One of the phrases used in Defra's presentation was 'independent host' and another was 'facilitator'.  It's not yet clear what Defra might mean by these two phrases.  I immediately wondered: independent of what, or of whom?  Might this point towards the more agenda-neutral facilitator, the honest broker?  If so, how will this be resourced?

I am thoughtful about whether these catchments might have the characteristics where the Ansell and Gash's honest broker will succeed, or whether they have characteristics which indicate an organic leader is needed.  Perhaps both would be useful, working together in a leadership team.

Those designing the policy framework could do worse than read this paper.

When form is content: singing a round

A great little place near me runs weekly group sessions where we reflect on our lives and work together on essential skills like empathy and dealing with difference.  We also take part in experiential group activities*. Today's theme was trust: the necessity of continuing to trust each other, despite the frailties and failures we know we will sometimes experience. Partway through a presentation on this, we tried an experiment: singing a round.  The song was one that many of us - but not all - had sung before.

The words are about joining together to make something bigger than the whole. And so is the form. We begin by singing in unison. Then we break into groups and each group begins the song slightly later than the previous group. The tune and words reveal themselves as elements which work together as the phrases overlap, making something more delightful and interesting than the unison version.

The rounds I learnt as a child (London's Burning, Frere Jacques) used the form for its entertainment value (!) but this song uses the form to deliver and emphasise content.

I wonder how we can do the same in our facilitation training...

*Yes, I'm being a little coy here. As a confirmed atheist, it's a little uncomfortable to explain how I love going to my local Unitarian church.  Discovering that the Minister is also an atheist was a nice surprise. But there you go: my notions of church have been confounded, so check it out.

Three legged stool

Last week I trained 14 people in facilitation skills, at the quirky and rather wonderful Creekside Discovery Centre (see more below).  I came up with a metaphor that I quite liked, to tie together the main strands of the training - the three legged stool.

Facilitators help the group through:

  • Clarity on the purpose and aims of the meeting - helping the host, convenor, planning group be clear about these, ensuring the group is happy with them.  There's a download on this here.
  • Choice of techniques, meeting design - to meet the aims, suit the time/space/people.
  • Interpersonal skills - listening, reflecting, clarifying, responding, intervening to help the group hear and talk to each other, see what's happening and make choices about what to do.

Carpentry prizes for most beautiful stool?

But when I was explaining this, I realised that I hadn't given enough emphasis to the underlying basic assumption and values of facilitation: the desire to serve the group and the assumption that the group can, through conversation, work together to further its own aims and purpose.

So my three legged stool needs an addition: the group, supported by the facilitator, doing something great together.

It doesn't matter how well you clarify the aims, design the meeting and intervene, if at heart your intention is misplaced.  If you believe that you know best, or the group is not capable of finding its own best solution, or your intention is to show what a great facilitator you are....

So, the three legged stool is there to support the group, not to win carpentry prizes.

What's it like from the inside?

You're trying to get your organisation to use sustainability thinking (social justice, ethics, environmental limits) to inform its strategy and practice. It can feel lonely. But you are not alone!  There are thousands of sustainability change makers just like you in other organisations.  What do your peers think and feel about this journey you are making apart, together? This survey gives a glimpse of how they see themselves, and the challenges they face. (Or, of how you see yourselves, since I expect some readers of this blog took part in the survey. Thanks!)

Just a job, or part of a wider movement?

The people who took part in the survey are working for change towards sustainability either as (part of) their job or through some recognised network of champions.  But they do not see this as 'just a job'.  Over 95% of them agreed with these two statements about why they do this work.

I want to do work which is in line with my values and interests.

It is my contribution to a wider change in society which I think needs to happen.

Are they changing their organisations?

So how are they doing: are their organisations changing? People used the Dunphy scale to show where their organisation was when they joined it and where they think it is now.  They do indeed think that their organisations are changing, and mostly in the right direction!  There has been a clear shift towards the right of Dunphy’s spectrum, and those respondents who have been in their organisation for longer have seen it move further, in line with what you'd hope and expect.

How much change is needed?

What's the perspective of these change agents, on how much change is needed?  I asked:

To respond adequately to the challenge of sustainable development, how much change is needed?

These people think that radical, far-reaching change is needed in society as a whole, and substantial change is needed in their own organisations.

So the priority - where their skills and talents are most needed - is in the wider system.  Are they happy that their own organisations seem to be on track?   Not really.

Around 73% of organisational change agents for SD agreed or strongly agreed that they are dissatisfied with the pace and scale of change in their organisation.  These people agreed strongly that the pace or scale (and sometimes both) were dissatisfying:

I feel and I see that changes are coming in many parts of my organisation but this process is far too slow.

My organisation has a culture which is generally slow to change—it is large, bureaucratic and hierarchical.

They shared some fascinating perspectives on what it feels like to be a change agent in these circumstances.

A lovely dilemma: we know that change needs to be democratic, and based on others understanding the ‘whys’, to avoid trying another oppressive regime. Experience seems to indicate that this requires patience, but patience in the faith that our mere acts now, however small, may lead to an exponential explosion in the ‘right’ activities, just in time . ..  I now try to hold this tension very lightly and not let it distract me from what I’m doing day to day, in the moment. But I can’t pretend to be that successful at it . . .

With a perspective that this is a ‘human community’ not a machine! And that dissatisfaction needs to motivate (not frustration/anger etc.) and shape through positivity (not blind optimism or out-of-touchness) . . . And a personal sense of niche—what’s in my gift, power, influence etc. . . .

On being committed

We already know that our change agents see their work as 'more than just a job'.

How can climate change be just a job! I paraphrase Attenborough whose quote looms over my desk: ‘how could I look my child in the eye and say I knew what was happening to the world and did nothing’?

It is fantastic to feel passionate about my job. Having worked in this area, I now cannot see myself going back to a general management job even if that harms my promotion prospects.

It has to be a passion and something you believe in 100 per cent otherwise you can’t do the job properly, although I’ve had to learn to use the passion in presenting in a way that doesn’t scare the life out of people—in this country we still have a long, long journey.

You need to be really engaged in doing this and believe in it, if you are not the obstacles will be destructive for you personally and will demotivate you.

Does this 'life mission' attitude cause problems for them at work?  Actually, only a minority said that it had (17% with their boss, 25% with colleagues).  People said things like:

My boss is very ‘realistic’. He’s not big on challenging the current system etc. He has described his purpose as to be a ‘wet blanket’ on a lot of my ideas! At first I found this demotivating, but now I’ve tried to take the view that if I can persuade him of something, I can probably convince the rest of my organisation.

There is a danger that some may see some activities as a crusade, and so are not comfortable with this. Fortunately these people don’t fit the corporate vision and we can refer them back to the business case with the support of our top management. We recognise, reward and extol exemplar performance.

 Am I making enough difference?

The responses are fairly evenly matched, with slightly more people satisfied with the difference they are making, but still a large minority disatisfied.

Reflections from some respondents showed a rather grudging or partial sense of satisfaction:

‘Enough of a difference’—well no, but no point in beating myself up and trading on guilt/fear—do that for too long (somewhat disagree).

I would like to make more of a difference, but feel that I’m doing what I can. More support from senior business managers would have much more of a positive impact than they realise. And not just financial support, actually understanding sustainable development and making positive contributions to it (somewhat disagree).

Changing the system

Some respondents expressed a sophisticated appreciation of the emergent and messy nature of system level change.

I think the struggle is needing to be seen to have an answer to a ‘wicked’ question. This need for ‘expertise’ and ‘answers’ may be better served by admitting we don’t know and then working together on potential solutions.

This understanding of change as emergent and systemic is not always easy to explain to colleagues and it may be hard to justify or have a sense of progress when working within this frame.

The change will be continuing, as sustainability is not an end state but a continual journey of improvement against ever increasing public perceptions of what is expected. This is a hard sell within an organisation!

I tend to work with people who have a common view that we are a catalyst for systemic change and our role is to convene and enable others to take innovative action towards that . . . this view is not shared by everyone in the organisation and this is where the tension comes in and the need to translate our work.

We are stuck in a world where mechanistic, linear approaches are foisted onto complex, systemic problems. This is where the tension lies for those involved in bridging this.

Some conclusions

  • Our change agents believe that a very great deal of change is needed, to get on to the path to sustainability.
  •  They see change happening in their own organisations, but most of them do not think this change is rapid enough or seeks to go far enough.
  • Our change agents do experience tensions. The biggest is the concern about the pace and scale of change in their organisation, and the second biggest is the difficulty of finding solutions which have both a business case and a values case.
  • Some change agents find the paradigm of ‘solutions’ unhelpful: they see the change endeavour of which they are a part as systemic and emergent, rather than incremental and linear.
  • This in itself can lead to tensions: how to tell if progressis being made, how to keep up colleagues’ morale and how to sell this approachto colleagues.
  • Deciding the focus of change efforts and being a person who sees sustainability as ‘more than just a job’ are not a source of significant tension for most change agents, although many experience these tensions from time to time.

Fortunately, our change agents are not daunted by these tensions: they accept them as something which goes with the territory.  Keep on keeping on, please!

Update

There's a fascinating account of the results of a much more in-depth piece of research by Christopher Wright, Daniel Nyberg and David Grant of the University of Sydney.  They interviewed thirty six people who were "were either in designated positions in major Australian and global corporations as sustainability managers, or were working as external consultants advising about environmental sustainability", which is a similar set of professionals as in my survey.  They distilled (or discerned) three distinct but related 'identities' : green change agent, rational manager and committed activist. They also found five narrative 'genres': achievement, transformation, epiphany, sacrifice and adversity.  Well worth a close read, especially if you are a 'hippy on the third floor'.

What is it afraid of, what's it trying to hide?

I've not blogged in months - too busy and too tired. But lately I'm emerging from bonkers levels of work and have the time and energy to read the papers. Even the review sections!  This blog post is triggered by an interview with M John Harrison by Richard Lea in Saturday's Guardian. I like science fiction in a casual and (I'm afraid) ignorant way, including Margaret Attwood's speculative fiction set in eco-dystopias and Philip Pulman's theological atheist fantasy parallel universes. But I'm afraid I don't know M John Harrison's work.

What really struck me - and the reason I read the article - was the quote pulled out to headline it:

"A good rule of writing in any genre is: start with a form, then ask what it's afraid of."

In touch with fear

Some people are in touch with their anger, others with their guilt, a lucky few with their joy and exuberance.  I'm very aware of my fear - although I don't always spot what's causing it at the beginning.  (As a tangent: it may not be fear at all.  In the same edition, Oliver Burkeman writes about physical symptoms being (mis)labelled as particular emotions.)

So I'm wondering about my own practice, and if it might be liberating to consider the form - the genre- and the fear that Harrison claims can exist outside the individual practitioner and in the form itself.

As a trainer and facilitator, and as a consultant, what are the genres I work in?  And what are those genres afraid of? What are they trying to hide?

What's the genre?

First, define your terms.  This will get too dull if I try to examine too many.  So I'll stick to the designed, facilitated meeting.  This is my stock-in-trade.  The aims are untangled and combed through until they gleam with clarity, realism and honesty.  The meeting is made up of sessions lined up in the optimum sequence.  Attention is paid to ensuring a mix of modes (individual, pairs, small groups, whole group; spoken, written, thought, drawn; presented, discussed, explored, agreed and so on).  We consider in advance what kind of record is needed, and what needs to be recorded in the room to make sure this happens.  I could go on - at some length.

What is this form afraid of?

I think there are two principal fears.  It's afraid of wasting people's time and it's afraid of people hiding things which - when shared - are important for mutual understanding and progress.  These seem like right and proper things to want to avoid.

There may be some other fears, which are worth examining and asking - in Harrison's words - "what it's trying to hide".

What's it trying to hide?

The genre of the planned facilitated meetings may be trying to hide things about itself, or about the people involved in making it happen.   I'll return to this question in due course, but find myself stumped for the moment!

 

 

 

 

 

 

The Accompanist

Much food for thought at the joint AMED / IAF Europe 'building bridges' facilitation day last week. I find myself day dreaming and speculating about a particular kind of helping role: the accompanist.

Vicky Cosstick mentioned this in passing, when setting up her session on the glimpses of the future of facilitation.  Early in her career, Vicky played this role as part of her training.   The role apparently has its origins in spiritual practice, although I'd not come across the term used in this way before.

What does an accompanist do?

The role involves minimal intervention.  You attend the work of the group and listen.  You write up to a maximum of one page of observations.  You pose two or three open questions as part of that.  The group can choose to do something with these, or not.

It reminded me of the practice that Edgar Schein describes in Organisational Culture and Leadership, where he too spends much of his time observing.

Facilitation training - can it work one-to-one?

I love to train people in facilitation skills.  It's so much fun! People get to try new things in a safe environment, games are played, there's growth and challenge, fabulously supportive atmospheres can build up.

What's the minimum group size for this kind of learning?

How about one?

A group of one

From time to time I'm approached by people who want to improve their facilitation skills, but who don't have a ready-made group of colleagues to train with.   I point them towards open courses such as those run by the ICA, and let them know about practice groups like UK Facilitators Practice Group.  And sometimes, I work with them one-to-one.

This one-to-one work can also happen because a client doesn't have the budget to bring in facilitator for a particular event, and we agree instead to a semi-coaching approach which provides intensive, just-in-time preparation for them to play the facilitator role.  This is most common in the community and voluntary sector.

The approach turns out to be a mix of process consultancy for specific meetings, debriefing recent or significant facilitation experiences, and introducing or exploring tools and techniques.

Preparing to facilitate in a hierarchy

A client had a particular event coming up, where she was going to be facilitating a strategy session for a group of senior people from organisations which formed the membership of her own organisation.  She had concerns around authority: would they accept her as their facilitator for this session?  She was also keen to understand how to agree realistic aims for the session, and to come up with a good design.

We spent a couple of hours together, talking through the aims of the session and what she would do to prepare for it.  We played around with some design ideas. I introduced the facilitator's mandate, and she came up with ways of ensuring she had a clear mandate from the group which she could then use to justify - to them and to herself - taking control of the group's discussions and managing the process.  Helped by some coaching around her assumptions about her own authority, she came up with some phrases she was comfortable using if she needed to intervene.  We role-played these. She felt more confident about the framework and that the time and energy we'd put into the preparation was useful.

Facilitation skills as a competence for engaging stakeholders

As part of a wider team, I've been working with a UK Government department to help build their internal capacity for engaging stakeholders.  As a 'mentor', I worked with policy teams to help them plan their engagement and for one team, this included helping a team member get better at meeting design and facilitation.  He already had a good understanding of the variety of processes which could be used and a strong intuitive grasp of facilitation.  We agreed to build this further through a (very short) apprenticeship approach.  We worked together to refine the aims for a series of workshops.  I facilitated the first and he supported me.  We debriefed afterwards: what had gone well, what had gone less well, and in particular what had he or I done before and during the workshop and what was the impact.  He facilitated the next workshop, with me in the support role. Again we debriefed.  We sat down to plan the next workshop, and I provided a handout on carousel, which seemed like an appropriate technique. I observed the next two workshops, and again we debriefed.

Instead of a training course

I worked with a client who wanted to develop his facilitation skills and was keen to work with me specifically, rather than an unknown and more generic open course provider.  I already knew his context and he knew I'd have a good appreciation of some of his specific challenges: being in the small secretariat of what is essentially an industry leadership group which is trying to lead a sustainability agenda in their sector.  His job is to catalyse and challenge, as well as to be responsive to members.  So when he is planning and facilitating meetings, he will sometimes be in facilitator mode and sometimes he will need to be advocating a particular point of view.

Ideally, I'd have wanted to observe him in action in order to identify priorities and be able to tailor the learning aims. But the budget didn't allow for this.

We came up with a solution which was based on a series of four two-hour sessions, where I would be partly training (i.e. adding in new 'content' about facilitation and helping him to understand it) and partly coaching (i.e. helping him uncover his limiting assumptions and committing to do things differently).  The sessions were timed to be either a bit before or a bit after meetings which he saw as significant facilitation challenges, so that we could tailor the learning to preparing for or debriefing them.  The four face-to-face sessions would be supplemented by handouts chosen from things I'd already produced, and by recommended reading.  We agreed to review each session briefly at the end, for the immediate learning and feedback to me, and partly to model active reflection and to get him into the habit of doing this for his own facilitation work.

In our initial pre-contract meeting, we agreed some specific learning objectives and the practicalities (where, when).  Before each session, we had email exchanges confirming what he wanted to focus on. This meant I could prepare handouts and other resources to bring with me.

And this plan is pretty much what we ended up doing.

He turned out to be very well suited to this way of learning. He was a disciplined reflective practitioner, making notes about what he'd learnt from his experiences and bringing these to sessions.  He was thoughtful in deciding what he wanted to focus on which enabled me to prepare appropriately.  For example, in our final session he wanted to look at his overall learning and to identify the learning edges that he would continue to work on after our training ended.  We did two very different things in that session: he drew a timeline of his journey so far, identifying significant things which have shaped the facilitator he is now.  And we used the IAF's Foundational Facilitator Competencies to identify his current strengths and learning needs.

Can it work?

Yes, it's possible to train someone in facilitation skills one-to-one.   This approach absolutely relies on them have opportunities to try things out, and is very appropriate when someone will be facilitating anyway - trained or not.  The benefits are finely tailored support which can include advice as well as training, coaching instead of 'talk and chalk', and debriefing 'real' facilitation instead of 'practice' session.

There are downsides, of course.  You don't get the big benefit which can come from in-house training, where a cohort of people can support each other in the new way of doing things and continue to reflect together on how it's going. And you don't get the benefit of feedback from multiple perspectives and seeing a diverse way of doing things, which you get in group training.

But if this group approach isn't an option, and the client is going to be facilitating anyway, then I think it is an excellent approach to learning.

 

Position, Interest, Need - uncovering latent consensus using PIN

Sometimes our work involves facilitating conversations among people who know that they disagree with each other. They may be professional campaigners, politicians or lobbyists. They may be householders or developers.  They may be in the room because a sudden row has blown up triggered by news of a forthcoming decision about funding, planning permission or a change in the law.

Whatever has led to it, the people I'm thinking of have already established a 'position' about the topic, and assume that their job in the meeting is to advocate and defend that position.

Defending a position

Defending a position leads to people asserting certainty about causes, consequences and facts, often more certainty than is justified by the current state of knowledge and analysis.   It encourages people to dispute the facts put forward by others, and to question their motives.  People defending a position often build such an edifice of certainty around themselves that it is very hard for them to move away from their initial position, even if they want to.

The things said about those who don't agree with the position can be damaging to working relationships and lead to a decrease in trust, making subsequent conversations harder.

Win/win or win/lose?

Positional conversations assume a win/lose paradigm.  But what if it were possible to find a win/win?  You can only discover the potential for a win/win if you move beneath the positions and discover the interests and needs.  (I could tell you about boogli fruit, but I'd have to kill you.)  What has led people to develop their positions?  What interests are served by those positions? What are the needs which are met through those interests?

Below the inversion

I was first introduced to this concept by Pippa Hyam and Andrew Acland in their training for Environmental Resolve, an initiative to find consensus to thorny situations run under the umbrella of The Environment Council.  Up until that point, I don't think I'd really understood the difference between a really great compromise, and a true win-win.  It was a fairly life-changing experience.

Using questions to walk down the mountain

How do you help people move away from positions and towards their interests and needs?

One approach is to help people avoid getting positional, at least too early on in the conversation. This may be hard to avoid: positions may already have been taken.  But it you aren't in that situation yet, the facilitator can help the group enormously by holding them in the uncertainty and exploration phase: the not-knowing.  Invite people to tell their stories and share their perspectives about the problem, issue or desired future in an open way.  If options have been generated, get people to explore their pros and cons without asking them to express a preference.

If positions have already been expressed, then the facilitator's greatest asset is their ability to ask straight questions and then listen in a genuine spirit of curiosity.  Using questions like "what would that give you?" or asking a participant to "tell us more about why that's something you'd like to see" invites people to say more about the things that underlie their positions.

Listening really well, reflecting back on what's been said to check understanding and show that the person has been heard, and asking further questions which clarify or invite expansion - these interpersonal skills are invaluable.

 

Occupy movement: the revolution will need marker pens

On my bike, between meetings last week, I was passing St Paul's Cathedral in London so I wandered through the Occupy London Stock Exchange 'tent city'.  Occupy LSX has divided opinion. At the meeting I was going to - a workshop of organisational development consultants, facilitators, coaches - some people made rather snide remarks about the likely impact of the first cold weather on the protesters, and about unoccupied tents.  There's a retort here about the infamous thermal imaging scoop.  Others were interested in and sympathetic to the dissatisfaction being expressed, but frustrated by the lack of a clear 'ask' or alternative from the occupiers.

Emergent, self-organising, asks and offers

What struck me, however, were the similarities between the occupy area itself, and some really good workshops I've experienced.  There was plenty of space given aside for 'bike rack', 'grafitti wall' and other open ways of displaying messages, observations or questions.  There was a timetable of sessions being offered in the Tent City University, and another board showing the times of consensus workshops and other process-related themes.

There was a 'wish list' board, where friendly passers-by could find out what the protesters need to help keep things going. Marker pens and other workshop-related paraphernalia are needed, as well as fire extinguishers and tinned sweetcorn.

I saw these as signs of an intentionally emergent phenomenon, with a different kind of economy running alongside the money economy.  Others have blogged about the kinds of processes honed and commonly in use at this kind of event or camp, in particular if you're interested there's loads on the Rhizome blog.

Don't ask the question if you don't already know the answer?

I recognise the frustration expressed by some of my OD colleagues about the lack of clearly-expressed alternatives.  This kind of conversation often occurs in groups that I facilitate: someone (often not in the room) has expressed a negative view about a policy, project or perspective.  The people in the room feel defensive and attack the grumbler: "I bet they couldn't do any better" or "what do they expect us to do?".  Some management styles and organisational cultures are fairly explicit that they don't want to hear about problems, only solutions.  (Browsing here gives some glimpses of the gift and the shadow side of this approach.)

But I see something different here: a bottom-up process where people who share broadly the same intent and perspective,  come together to explore and work out what they agree about, when looking at the problems with the current situation and the possible ways of making things better.  The are participatively framing a view of the system as it is now, and what alternatives exist. This takes time, of course.

They are also, as far as I can tell from the outside, intentionally using consensus-based processes rather than conventional, top-down, leader-led or expert-led processes to organise this.  Understandably frustrating for the news media which rely increasingly on short sound-bites and simple stories with two sides opposing each other.  And it could get very interesting when the dialogue opens up to include those who have quite different perspectives on "what's really going on here" (for example mainstream economists, bankers, city workers).

The other thing I notice about this expectation of a ready-made coherent answer, is how similar it is to some group behaviour and the interventions made by inexperienced facilitators and coaches.  When I am training facilitators, we look at when to intervene in a group's conversation, particularly when to use the intervention 'say what you see'.  (This makes it sound very mechanical - of course it's not really like that!)

The trainee facilitator is observed practising, and then there is feedback and a debriefing conversation.  Perhaps they chose not to intervene by telling the group what they observed.  Sometimes during this feedback and debrief, a trainee will say something like "Yes, I noticed that, but I didn't want to say anything because I wasn't sure what to do about it or what it meant."  They are assuming that you can only 'say what you see' if you know what it means and already have a suggestion about what to do about it.

But it also serves a group to say what you see, when you haven't a settled interpretation or clear proposal.  (In fact, it is more powerful to allow the group to interpret, explain and propose together.) All questions are legitimate, especially those to which we don't (yet) know the answer.  Ask them.  Guess some answers.  And this - for the time being - is what the occupy movement is doing.

The revolution will need marker pens

All this consensus-based work and open-space style process needs plenty of marker pens (permanent and white-board).  So if you have a bulging facilitation toolkit and you're passing St Paul's, you know what to do!

Changing travel behaviour

Here are some fascinating examples of staff behaviour change initatives, particularly about travel, which have been carefully thought through, using creative responses to the elements which might enable and discourage the new desired behaviours.  I've analysed them using the six sources of influence framework which still feels very intuitive and helpful to me, a few years after I first came across it.  (There's a very useful summary here.) This article was published in the environmentalist on paper and on line, last month. The article didn't have room for the table below, so when you've read it, come back and see this more systematic matching of actions to sources of influence in the case of Akzo-Nobel's sales team car travel.

The article was written some weeks ago, before the encounter with a disgruntled staff member which I blogged about here.  (Neither of the organisations in the article is the one in that blog.)

Pondering on the approaches take by Lloyds and Akzo-Nobel would have avoided this response, I'm thinking that this is probably less about the specific initiative, and more about the sense of alienation that staff have from the organisation they work for.  If you're grumpy generally about your workplace, then an initiative like the low-carbon diet will exacerbate and provide a focus for that anger.

Greenwash or win-win?

Trewin Restorick at eco-behaviour NGO Global Action Plan has also blogged recently about staff travel.  A good period of internal engagement prior to setting up systems and initatives - to make sure that incentives and polices are aligned rather than contradicting each other - seems needed, given some of the insights he describes.  He makes an interesting point about greenwash - in this case, dressing up a travel reduction initative as an environmental benefit when it is 'really' a cost-saving measure.  This is in contrast with Paul Turner's experience, described in my article, of seeing the dual-benefit as a win-win which enables Lloyds' to appeal to different groups of staff.

 

(Dis)engaging staff

"Who do they think they are preaching to?"

A visit to a client's canteen earlier this week brought me face-to-face with one extremely disgruntled staff member. In the queue, my contact pointed out the points-based reward system staff can now choose to join, which incentivises choosing a meat-free or meat-and-dairy-free meal. Like a coffee-shop loyalty card, you accumulate points and get mystery prizes. The explicit motivation is calorie-reduction and carbon-reduction: a vegan meal has, it is explained, a lower carbon footprint and is better for you.

Bottled up discontent

I asked whether there had been any controversy about the scheme, knowing that promoting a lower-impact or reduced-meat diet is considered very hard in this Defra research.  Behind us, a member of staff neither of us knew spat out

"Well you're not allowed to disagree around here!"

She continued:

"Who do they think they're preaching to?  What makes them think they're always right? What do they think they're doing interfering with our private lives?"

She was clearly very angry about it.

The organisation in question is one which has a public and explicit commitment to a low-carbon future, and it could be expected that a high proportion of staff are personally committed to reducing their environmental impact.  So this reaction was surprising.

Unpacking the outburst

I think it's worth unpacking the points, to see if there's something to be learnt about engaging staff in this kind of impact-reduction activity:

  • 'Preaching' is a word often used when the recipient of the message considers themselves to be at least as 'ethical', if not more, than the person transmitting the message.  Perhaps this staff member considers herself to already have a strong personal set of ethics and practices, and resents the perceived implication that she needs to be told to do more.  Perhaps she is unhappy about the way the organisation approaches its corporate impacts, and resents being asked to make a personal change when she thinks not enough is happening at the bigger level.
  • 'What makes them think they are always right?'  I wonder if there was an opportunity for knowledgeable people within the organisation to challenge the underlying generalisation that meat-free is healthier or better from a carbon perspective, or to contribute to developing the project. Perhaps this person has specialist knowledge which leads her to be uncomfortable with this simplification?
  • 'Interfering with private lives'.  This is an interesting one. The setting for this initiative is a staff canteen, possibly (I don't know) subsidised by the employer.  People are not obliged to eat there, although it is cheaper and more convenient than going to local cafes.  The scheme is voluntary, and around 1/3 of the staff have joined it. the scheme includes small incentives for 'better' choices, but there are no disincentives for 'poor' choices.  Previous initiatives include asking people to use the stairs rather than the lift, and switching off equipment when not in use. These have been successful in reducing energy use in the buildings.  What is it about eating, which makes it feel part of this person's 'private life'?
  • 'You can't disagree around here'. This is a big problem in any organisation. When disagreement is counter-cultural to the point where a member of staff blurts it out to a stranger...  There's something unhealthy about a level of top-down orthodoxy which means that it does not feel safe to say no.  Every organisation needs mechanisms and culture which enable authentic conversation (this does not mean that every decision needs to be unanimous).

One dissenter?

Perhaps it doesn't matter that this one person feels this way.  After all, staff take-up of the initiative seems pretty high, and the person I was meeting was an enthusiastic user of the points scheme.

Or this one person could be giving voice to concerns and needs which are shared more widely.  If it's really the case that people find it very hard to tell colleagues that they disagree, then it will be hard to know.

Engage with resistance

Peggy Holman maintains that we serve our goals best when we engage with those who disagree and dissent.  Seek out difference, listen harder, enquire into the needs and concerns which are being offered as a gift into the conversation, understand the common aims and see where a 'yes, and' response might lead.

Richard Seel similarly champions diversity as a critical condition for emergence of new ways of doing things.

Holding nested tensions - doing and waiting

Many strands of work at the moment share a theme of putting in place the conditions for collaboration, and then waiting for something to happen.

The work

I'm working with a colleague to train people from a large state body to pilot a collaborative approach to delivering one of their legal duties.  There is pressure - from managers who don't quite get it - to have clear timetables and plans, for action to be delivered.  But while you can call on hierarchy and processes to get the job done within your own organisation, you can't tell collaborators what to do. And collaboration relies on genuinely compelling outcomes which are shared by more than one party. You can't magic those out of the air.  Our client organisation is in a position to be very clear about its own 'compelling outcomes' on the basis of a technical evidence base and legal duties.  Whether there are potential collaborators out there who share any of those compelling outcomes is one of the early questions which needs exploration.

Another strand of work is a multi-stakeholder initiative (it's hard to know how to describe it) where the convenors are using all of the good practice they know to bring people together in a spirit of enquiry and good will, to discover whether there are collaborations waiting to emerge. Participants share a sense that the current system of which they are a part is not sustainable. They may not agree about the bits which are problematic or what a sustainable version would look like.  Some of them are more natural bedfellows than others.

I'm in a curious ambiguous role as a participant in this initiative, and a 'friend of the process'.  Do I have a role as supporting the convenors? Am I in a privileged observer role, able to spot what's getting in the way and then leaving them to do something about it? Or might I choose to take more ownership and responsibility, doing something about the process myself?  (Let alone doing something about the system which we are there to change.)

Metaphors to understand the delicacy

I'm struggling to find metaphors to help explain the difference between project planning, and planning for (and then stewarding) collaborative emergence.

If you've looked after toddlers, you'll know the phenomenon of two children playing quite happily side by side, but with no interaction.  No matter how skillfully the grown-up coaxes, if they aren't ready to play together it's not going to happen.

Perhaps it's also like growing particularly temperamental plants, like orchids.  Sometimes it just doesn't work out.

Or internet dating. You set criteria and find lots of potential matches.  Everything looks promising.  And then the magic is either there or it's not. You can't make it happen through an act of will.

Or nursing a sick person: you intervene and you comfort. Sometimes it's enough to just sit next to their bed while their body gets on with doing something about the illness.

Collaboration for system change

All of these possible analogies imply someone outside of the process who is trying to get others to 'play nicely' (except the dating one). This seems unsatisfactory. Collaboration comes because the collaborators both really want to accomplish something which they can't do by themselves.  Layer on to that the unknowability of system level change, and sometimes it will take a lot of discussion, exploration and false-starts to find action which people take together which they hypothesise will lead to the right kind of change.

How do you know if you're using your time well?

This question arises in different guises.

In the large state-funded body, where the people running the collaborative experiments are very new to this way of working, there is a need to justify the way they are working to their own line managers, and to the team who are holding the experiment in the middle. At some point in the future, evaluation and the main external 'client' will want to know too.

In the system-level initiative, the hosting body needs to know that funds and staff time are being well used, and all the participants will be making daily choices about whether to be active or whether to sit on the sidelines.

I ran a workshop for a well-known NGO some years ago, helping them to shape their internal monitoring and assessment process so that it would be fit for keeping an eye on complex emergent system change.  We had a fascinating day, but it was hard to come to conclusions about KPIs or management information to gather which would be meaningful in helping the team decide what to do, or in helping the organisation decide whether to keep an area of work going.  So much would come down to professional judgement, trust and even intuition.

And the question arises for individual change agents, as I have seen over the course of all my work in independent practice: am I doing the right things? is change happening fast enough, far enough, deep enough, wide enough?  This is one of the four tensions which were explored in my paper for the EABIS Colloquium in 2008.

Frameworks, checklists, dance moves

In the training, we are using some great frameworks and checklists to help conceptualise the choices and possibilities which stakeholders are faced with, when exploring collaboration.

We have a spectrum of collaborative working, from information sharing to full mainstreaming of the shared compelling outcome in both (all) the collaborating organisations.

We have a two-by-two matrix plotting whether, for a given compelling outcome, the organisation in question can accomplish it alone or can only do it with others; against whether there are any 'others' who want to collaborate to achieve that outcome.

We have guidance on what to think about when setting up a 'holding group' to keep an overview of the collaborative work.

At some point this will come into the public domain and I'll add links.

And we also know, from experience and the writings of others, that sometimes all you can do is put in place the conditions, hold a process lightly and then wait.  (Or stumble forward.)
